Surviving Product Management

The best lessons learned come from actual experience. Having been a product manager for products as diverse as hosted Applications to printers, these are the lessons I've learned and I hope they are useful to you. With a healthy dose of humility from lessons learned, here are my recommendations for surviving and excelling at product management:

Essentials of Product Management

Application Development

o Passion for your products and their success matters more than organizational power. The role of a product manager is full of opportunities to find passion for the product today, its future roadmap, sales strategies, finding and growing a sales champion, and working with and supporting service. In short the best product managers I've worked with have a passion for their products and their success. They rarely coerce cooperation through formal power by invoking a VP or C-level executives' name or position, but their passion and intensity earn them respect. Passion is the fuel of the best product managers; it propels them past doing "just enough" to get by to delivering exceptional work, projects and results.

o Manage expectations aggressively. In some companies product managers are considered the final authority on future product enhancements, current and future pricing, launch dates, PR and lead generation efforts, even which analyst firms are subscribed to. With this much authority, sales, channel management, operations, production - in short every affected group in a company - looks to product management to make commitments on products to respond to competitive pressure or capitalize on market opportunities. If your company has an Intranet post the product roadmap and product management plans, in detail by product, there for everyone to view. Deviating from product roadmap for special orders needs to be communicated aggressively, as do pricing moves and product direction.

o Resolve to know your competitors better than industry analysts do. Get to know your competitors and become an expert in every aspect of their business. If you haven't already, get 10Qs and other filings from the SEC for publicly available companies, and for all competitors run a D&B report every three months to see how their business is going. Take the hardest-hitting competitive points and publish it to your direct sales force including inside sales. Take the trending data and publish it for your indirect partners and keep the best competitive analysis for your direct sales force. Publish how-to-sell-against papers on each competitor every six months to capture the current knowledge you have of them for both direct and indirect channels.

o Pricing competitive analysis deserves its own effort. When managing high-volume products like PCs, laptops or accessories, having a constant view of how your pricing measures up relative to competitors is easily accomplished by checking competitors' and their channel partners' websites. Tracking your competitor's price relative to your own on a daily basis delivers the data necessary to fight for price moves and lower per unit costs from purchasing, procurement or operations. Consider hiring a couple of interns from a local university to do the daily analysis and establishing trending graphs and presentations. Hiring them for twenty hours a week, working the first half of each day of the week, works well. Pricing from competitors is typically re-vamped nightly with website refreshes, so having interns capture this data during the first hours of the day gives you visibility into pricing moves immediately.

o The first 90 days in a product management role is critical. This is the time the best product managers I've seen get their reputations established, start delivering on projects, show their strengths and weaknesses, develop alliances, and set expectations for the next year or two. It's critical during this time to avoid being isolated and getting buried quickly in e-mails and distractions. The best product managers are those that get out to the departments they will need to work with in the future, building alliances, starting to earn trust, and getting to know where product management is positioned in the company and what its true role is. During interview cycles you get the org chart view, it's time to get the real view now.

Reaching out to departments you will work with includes Sales, Marketing, Service, Engineering, Production, Operations and the customer base. Get out and see at least three to five customers if you can, coordinating this with Sales, and also spend time with the internal "customers" you will have, going as far as to publish your project list for everyone who is relying on you. Work to deliver projects before their deadline and ask frequently for feedback. The goal during this first 90 days is to become part of the fabric of the company and spend much time learning the organization and where its' most pressing needs are before going after huge projects.

o Grow sales champions, even if it means you have to do pre-sales support. Sales and product management often have a cordial yet distant relationship in companies because on the one hand product management needs Sales to run up the most critical metrics there are, and Sales needs product management for product information and support. Pre-sales support is avoided by many product management staffs because it becomes all-consuming. But structuring pre-sales support in terms of escalation of the best opportunities coming to product management for face-time with product experts is critical to grow links with Sales and eventually grow a sales champion. Just manage your time to make sure this doesn't become an all-consuming job.

Making Cross-Functional Teams Work

o Credibility is the capital you trade with, start with humility. Passion and credibility go hand-in-hand. Building credibility has to start with a focus on earning respect from engineering, product marketing, sales and other departments you regularly interact with. Building credibility starts by building trust. Trust comes from being transparent. Building credibility takes time, and so often product managers feel they must be the "instant" expert for their products, when building credibility is much better accomplished by admitting what you don't know and asking for help. Humility and honesty gain respect, as does asking for help and being reciprocal about sharing thanks for getting it. Be sure to serve up plenty of recognition to those that help you too, copying their managers on thank you e-mails when members of other departments go out of their way to help you get to your goals. Start laying the foundation for positive relationships where you get the reputation for sharing credit and thank you early and often.

o Replace the frequency of cross-functional meetings with an Intranet site. Respect the time of cross-functional team members by distributing marketing, sales and business plans, specifications, and documents via an Intranet site. Distribute links and ask for feedback, and only have cross-functional meetings when there is enough to discuss and it warrants everyone's time. You can also use an Intranet site for managing the approval cycles for documents as well, and if you have an organization that is comprised of team members across a wide geographic region use meetings and conference calls for exceptions and have the workflows on the Intranet site handle the routine tasks.

o Create a buzz around new product introductions by creating Champion Awards. In one PC company that had to rely on engineering resources from another project to get its product line built, tested and ready for launch, product management created Champion Awards signed by the Directors of Engineering, Marketing, General Manager for the Division and CEO. These were personalized by product managers and framed, then presented the same week a member of engineering completed a task above and beyond their primary job in support of the product launch. These were presented at cross-functional meetings by Directors of Engineering and Marketing.

o Under-commit on launch dates and over-deliver on them. Product introductions are when companies signal to the outside world how coordinated they are internally or not. There's major pressure to move launch dates up from Sales, Channel Management, Marketing, and at times from Operations and Production as well. As much pressure there is to move up a launch date, keep schedules full of at least 20% extra time because the inevitable delays occur.

Lessons Learned From Working with Engineering

o Share product ownership with your products' engineers. Partner and team with engineering, and specifically spend much time understanding engineering's' perspective on your products. Share ownership for the product and its future, and work to create a cooperative environment with engineering.

o Relentlessly pursue product expertise. Becoming a product expert starts by realizing that there is no such thing as an "instant expert" and that by working with engineering to appreciate which decisions they have made on your product and why goes a long way towards giving you a solid foundation to manage your products as effectively as possible.

o Be a de facto leader of Development via customer and competitive intelligence. This takes much effort, and it is worth it for any product manager to establish their role as delivering in-depth customer and competitive intelligence. Often when the next generation of a product is being developed, engineering needs input on what customers are looking for. By committing to be the leader in terms of customer and competitive intelligence, you can that much more effectively guide product Development.

Lessons Learned From Working with Product Marketing

o Get on top of lead generation performance for your products. Marketing may not have this data, but go after getting it for all product managers so you can start building out what the sales funnel looks like for your products and how many leads are needed at the wide end of the funnel to result in closed sales.

o Work with Marketing to understand the sales funnel for your products. See if you can create the sales funnel for your products using Marketing data, and see why some leads drop out of the pipeline.

o Get going on a Google AdWords strategy for your products. This is very economical as a lead generation strategy, and push to get AdWords going for your products. Define the specific keywords to include competitors and their products as well. The cost per click can be well under .00 and the leads finely tuned.

o Have a constant stream of white papers and knowledge going to prospects. This is doubly true in emerging markets where prospects are looking for guidance and insight into what new technologies are working reliably. Prospects want to understand what new technologies mean to them, they don't want messages slammed at them. Educate and be the trusted advisor in new markets, and you'll sell more.

o Use industry analysts often. In certain software segments, industry analysts are relied on by IT buyers for their guidance, and as a result they have insights into what is being purchased and why. Get industry analysts to visit your company and present competitive updates once every three to six months. Also get their insights into your product roadmap and direction, making sure an NDA is in place as part of your company's overall relationship with them.

Summary & Wrap-Up

The bottom line is that product managers have great potential to make a lasting impact on companies and entire industries through their efforts. Exceptional product managers are marked by a passion to make their products, engineering staffs, and sales persons the stars of their companies, content to be the enablers of accomplishment, the "backstops" of products so to speak. A great product manager is like a great coach; they orchestrate people, resources, and strategies to make their teams successful first and always.

How to Develop a Product for Your Internet Business

So you've done the first step and you've written a mission statement (i.e., why you want to spend the time effort and money to do this Internet business marketing) and you've written an action plan (i.e., how you are going to spend the next 30 to 180 days step by step accomplishing your desired results). Now the task ahead of you is what are you going to sell? A digital info product is a good choice because it's one of the easiest things to create, stock and sell. They're cheap to create and take up zero inventory space. Once they are created they last forever. You can ship them without any cost and do it immediately so the buyer gets instant gratification from their purchase.

Think about developing a breakout model that lets your niche know you are a Subject Matter Expert. Step back and get a new perspective on your industry. Look at the way things have always been done and ask, "How can I see and do it differently? What are the blocks to progress? What are the barriers to progress? What features do people want that are not yet available? How has the product been used that is not 'as labeled'? What are the core aspects of the business and how can you reclassify them to consider new inclusions or boundaries for your benefit?

Build something new. Is a new idea or model possible? Is a new niche category possible? Is a new service available? Is there an improved process that innovation has created or should create? Have buying patterns changed?

Can you create a better customer or vendor experience? Can you improve the process of delivery, purchase, manufacturing, distribution, use, maintenance, disposal, or customer experience?

Suicide Bomber: A Product of Capital

The suicide bomber is a peculiar subject that emerges within the very heart of neoliberal capital. We should therefore, in the true Foucauldian sense, trace the genealogy of this emergence. For human subjects, according to Foucault, emerge in certain specific dispositifs, certain specific systems[1].

This figure emerges in the neoliberal capital within the reactionary space created by the privatization of political power and this menacing postmodern subject is further stabilized-at least its scaffoldings-through didactics. There are two reductive reasons for this emergence that are usually offered from two different quarters:

Application Development

• Islam causes the rise of the suicide bombers.

• The war on terror creates this subject.

I find both these claims applicable, but not wholly conclusive. For if the ultimate horizon of the logic of an Islamic identity is the creation of a this figure, then all Muslims, within the logic of this inescapable telos, should become suicide bombers. Almost all neoconservatives in the US employ this argument about the inherent violent nature of Islam: we should be wary of parroting their racialized, xenophobic vocabularies uncritically. On the other hand, the mullahs and certain politicians in Pakistan attribute the rise of suicide bombings to war on terror and the American military presence in the region. In fact, in one of my early undertakings, I attribute the rise of Islamic fundamentalism to the same kind of material conditions. This argument is also flawed as it suggests that the edifice of self in Islam is so fragile that a mere incursion by the west in our region can launch us on the path of self-destruction and madness.

Obviously, the suicide bomber is not a product of nature, for not many children naturally aspire to become one in their childhood; he is, I suggest, a commodity specific to neoliberal capital. And as it is a commodity, it presupposes a sort of productive labor and a mode of production. This should be foregrounded by my fellow Marxists, for while they do gesture toward dialectical materialism, their explanations of the suicide bombers often tend to be idealistic rather than materialistic. I believe that the privatization of violent power in our region has created institutions [factories] where the commodity called the suicide bomber is produced through didactics. This emphasis on didactics is especially pertinent here as most of the suicide bombers on record are either minors or teenagers and are "taught" to be a suicide bomber.

In other words, a suicide bomber is a form of technology, a drone, remotely controlled and guided to a specific target. It is so ironic that just as the US and its allies have developed technologies that involve non-human target acquisition machines, their counterparts in the same theater of war rely on a human delivery system to gain the same effects. This is where the war on terror does become an enabling cause for the creation of this most devastating and sophisticated human delivery system, for the he, ultimately, is the most precise delivery system any military can field.

So, how does this subject emerge? Not by accident, for all weapons are human creations: nature does not create weapons delivery systems. This is where didactics plays a role. If we have access to young orphans and have time to train them, only then can we create a suicide bomber. Sadly, the raw materials are already available in our region: just the soviet-Afghan war left half a million orphans. The maddressas and the tribal regions provide the space, the factories, where young children can be taught the ultimate value of sacrificing their lives. In order for them to believe in the truth-value of their mission, they must be, and are, taught, the absolute worst imaginings of the Pakistani public sphere.

In this training, relying heavily on a purist idea of Muslim identity, not just the non-Muslims, but all those who belong to a different sect, or dress differently, or speak a different language become possible targets. To walk into a Shia mosque and detonate yourself along with those praying does not happen naturally: it must be taught. So, this child must be taught that his way is the pure way of Islamic life and all else is Ku'fr and thus worthy of destruction. This is where the logic of current war enables the mobilization of the most atavistic and purist ideas of a Muslim identity and as there is a region where these children can be trained and enough private power holders to accomplish it, a system of production comes into being.

It is no wonder that training and marketing suicide bombers has become a major capitalistic venture in FATA. It has been reported that when a young child is ready, his trainers send out a message that they have a bomber to trade. The local warlords, mullahs included, then bid on this prized weapon: the highest bidder wins the bomber and then deploys it. There is, therefore, nothing random or accidental about this process. The creation, distribution, and deployment of suicide bombers is an Industry and follows the logic of commodity production in neoliberal capital: supply and demand decide the creation of this specific commodity.

According to latest speculations, the Pakistani military budget-in the great tradition of a security state-will soon exceed seventy percent of our national GDP. Granted, most of this money does create defense related jobs, but no nation can spend so much on such a non-productive sector and come out ahead. While so much is set aside for defense, millions of our children have no access to a viable educational system. It is this disparity, the inability to create systems of upward mobility, that lies at the heart of this venomous global economic system, adopted whole-heartedly by our generals and politicians, that creates the underside of capitalism: the parallel economy that uses religion to capitalize on the death of children.

So, simply stated, neither the war on terror nor the Qur-an produce the suicide bomber, but both can be used to create one as a marketable commodity. The solution, therefore, is not just more secularism or less US troops in the region. The ultimate solution to this would involve dismantling the "factories", producing a viable secular and inclucivist educational system, and by producing a state that can perform at least the basic redemptive functions. And this is where neoliberal capital becomes the ultimate enabling condition for the production of suicide bombers and privatization of violent power.

Under the current GATT and IMF constraints, Pakistan, and other developing nations, no longer have the capacity to develop national institutions. And unless a viable public sphere is created, funded and maintained, the material conditions cannot be altered. And unless the material conditions are altered to foster life and mobility for all Pakistani citizens-not just the children of the elite-the suicide bomber would remain on our political horizon as a terrifying reminder of what lies at the heart of neoliberal capital: violence and death.

Product Creation and Application Concentration

When it comes to product creation there is one word I'd like to concentrate on in this article - Application.

Many products can be made useful in a new product line through the use of unique Application.

Application Development

Let's take for instance a famous, yet unspecified germ fighting product. Originally this product was used as a liquid that was helpful in cleaning and sanitizing floors and other industrial spaces.

Through the use of Application this product also became widely accepted as a sanitizing spray as the cleansing properties were applied to an aerosol.

In time, this product was applied to disposable wipes. This new advent to the product allowed the original use of a cleansing property to be combined with a disinfecting property and then applied to a new Application technique.

Today teachers use this product to clean desks, grocery stores make them available to customers who want to ensure a clean shopping cart handle and moms use these in the house for quick cleanup after cooking or in the bathroom and laundry room.

There is much to be said for diversification in application. Many individuals involved in product creation are doing so as they learn to take existing products and apply them in new ways. The end result may often be a time saving device or remedy for various problems consumers might face.

You may be able to develop a product that has never been seen before, but Thomas A. Edison is a great example of someone who understood the value of simply being observant and following an existing product down a new road.

Often the designer of a product did not think to apply that product in every conceivable way. You may see the product in a whole new light. In fact, the product you may be dealing with could be a product that may not seem as commercially viable as it once was. Yet, as we've seen with so many products a new twist in application can extend the life of a product and entice new consumers to the party.

Steel tubing is a product that can be sold as is, but when you apply it to ancillary products you might find it useful in playground equipment, certain plumbing applications and even furniture.

Paper is a simplified product that has so many applications I couldn't begin to name them all.

Sawdust has been reapplied and made into pressed boards that are useful in hundreds if not thousands of pre manufactured furniture items for home and office.

It is a rare thing to develop a new product that does not rely on a previously existing product to facilitate creation. The mind has an incredibly intense way of seeing what has never been seen using common products that already exist.

Don't allow your product creation efforts to focus only on something that is completely different. Learn from the success of existing products or materials and imagine how to combine those positives into something creatively unique.

This process is sort of like the first time peanut butter and chocolate were mixed together. It was a simple combination, but a highly successful business was developed because they applied these two products in an altogether new way.

Product Positioning Strategies

Positioning is what the customer believes about your product's value, features, and benefits; it is a comparison to the other available alternatives offered by the competition. These beliefs tend to based on customer experiences and evidence, rather than awareness created by advertising or promotion.

Marketers manage product positioning by focusing their marketing activities on a positioning strategy. Pricing, promotion, channels of distribution, and advertising all are geared to maximize the chosen positioning strategy.

Application Development

Generally, there are six basic strategies for product positioning:

1. By attribute or benefit- This is the most frequently used positioning strategy. For a light beer, it might be that it tastes great or that it is less filling. For toothpaste, it might be the mint taste or tartar control.

2. By use or Application- The users of Apple computers can design and use graphics more easily than with Windows or UNIX. Apple positions its computers based on how the computer will be used.

3. By user- Facebook is a social networking site used exclusively by college students. Facebook is too cool for MySpace and serves a smaller, more sophisticated cohort. Only college students may participate with their campus e-mail IDs.

4. By product or service class- Margarine competes as an alternative to butter. Margarine is positioned as a lower cost and healthier alternative to butter, while butter provides better taste and wholesome ingredients.

5. By competitor- BMW and Mercedes often compare themselves to each other segmenting the market to just the crème de la crème of the automobile market. Ford and Chevy need not apply.

6. By price or quality- Tiffany and Costco both sell diamonds. Tiffany wants us to believe that their diamonds are of the highest quality, while Costco tells us that diamonds are diamonds and that only a chump will pay Tiffany prices.

Positioning is what the customer believes and not what the provider wants them to believe. Positioning can change due the counter measures taken at the competition. Managing your product positioning requires that you know your customer and that you understand your competition; generally, this is the job of market research not just what the enterpreneur thinks is true.
